Where AI actually helps ops teams (and where it doesn't)
AI tools are genuinely useful in operations — but not everywhere. Here's a pragmatic take on what's worth doing, what's overhyped, and how to avoid creating more complexity than you solve.
AI is a tool. A powerful one in the right contexts — but still a tool, not a strategy, and not a substitute for senior ops judgment.
I've worked with enough teams on real operational problems to have a reasonably calibrated view of where it earns its place. The disappointments tend to follow a pattern too, and it's usually the same one: applying it before the underlying process is clean.
Where AI genuinely helps
Triage and routing
Support inboxes, sales inquiry queues, service requests — anywhere high volume meets repetitive classification. AI can tag, categorize, and route reliably at scale, without the mental fatigue that humans accumulate.
Take inbound support tickets: categorize by type — billing, access, bug, feature request — route each to the right queue. Not flashy, but it's a 20–40% reduction in manual sorting work, and the setup is straightforward once you've done the QA pass on the prompt.
The key: you still need humans reviewing the edge cases. AI gets you 80–90% of the way. The last 10% still needs judgment.
Summarization and report drafting
Run your sales call notes through a structured prompt at end of week. Two-paragraph summary, key decisions, open items, follow-ups. Paste, review, edit, send. Five minutes instead of 25.
That's the pattern AI is good at: structured input, consistent output format, human review before it goes anywhere. The same logic applies to meeting notes, status updates, any regular report that eats time without adding much thinking.
This is the use case I'd encourage most teams to start with: low risk, immediately useful, easy to evaluate.
Internal knowledge and documentation
If your team spends time asking the same 15 questions over and over ("what's our return policy," "how do I submit expenses," "where's the client onboarding template"), a simple internal knowledge base with an AI retrieval layer can save meaningful hours.
Tools like Notion AI or a basic RAG setup let you ask questions in natural language and get answers from your own documentation.
Caveat: this only works if your documentation is good. AI search over bad docs is still bad docs.
First-draft generation
Proposals, SOPs, job descriptions, email templates — AI is useful as a starting point, especially when you have an example to reference. The output needs editing, but starting from a structured draft beats starting from blank.
Not a replacement for thinking. A shortcut to the first draft.
Where AI tends to disappoint
Strategy and prioritization
"What should we focus on this quarter?" is a judgment call that requires deep context about your business — culture, constraints, customer behavior, team capacity, market conditions. AI doesn't have that context, and even when you give it the context, the output tends to be generic.
Use AI to synthesize inputs for a decision. Don't outsource the decision.
Replacing human relationships and accountability
AI can help you draft a difficult email. It cannot follow up, hold someone accountable, or navigate the political subtlety of a cross-functional conversation.
Operations runs on relationships and trust built over time. AI doesn't build either.
Anything requiring institutional knowledge
If the answer to a question depends on "how we've always done it here" or "what the client actually wants" or "what happened in that deal three years ago" — AI won't get you there without careful, intentional knowledge work upfront.
Unstructured high-stakes judgment calls
Customer escalations, vendor disputes, performance conversations, strategic pivots — these require experienced judgment. AI can help you think through options or check your reasoning, but it's a sparring partner, not a decision-maker.
A framework for evaluating AI use cases in ops
When a client wants to apply AI to a specific process, the filter I use comes down to three things: is the input consistent enough for AI to work with reliably, can a human catch a bad output before it causes damage, and does the time saving actually pencil out once setup and maintenance are included.
All three yes, it's probably worth trying. The second one — human review before impact — is the one I'm least willing to compromise on.
Where this lands
AI earns its place in ops for specific, repeatable work where a human is reviewing the output before it matters. That's a narrower set of use cases than the pitch suggests — but within it, the gains are real.
Use it where it genuinely saves time. Skip it where it adds complexity for the appearance of progress. And don't let any vendor convince you that applying AI to a broken process will fix it.
Fix the process first. Then automate the parts that stay boring.
